Case Study: Driving Lake City Performance to Lower Returns and Expand Online

At Lake City Performance, the mission is clear: help diesel enthusiasts get the most out of their vehicles. With over 15 years of experience in diesel engines, they provide:

  • Tuning;

The physical store in British Columbia already had a loyal customer base, but new challenges popped up when the company took its business online. The old platform, BigCommerce, wasn’t serving right anymore. With the eCommerce automotive aftermarket growing at 7.9% CAGR, it was not the time to slow down.

Lake City Performance needed a solution to foster its growth, improve the customer experience, and manage product listings much easier. After looking at the options, the team decided to switch to X-Cart.

Problem: BigCommerce’s Limitations

Lake City Performance’s old platform, BigCommerce, had several limitations that made it difficult for the business to grow. One of the biggest issues was the inability to filter parts by Year, Make, and Model (YMM). Without this feature, customers struggled to find parts that matched their vehicles. The shopping experience was too complicated and frustrating.

The mismatch between products and customer expectations leads to returns in 86% of cases. It’s a poor experience for customers and a huge obstacle for repeat business. Lake City Performance wanted to avoid these costly mistakes and let their customers find the right parts from the very first search.

Another issue was managing an extensive product catalog. The team was spending too much time dealing with custom-manufactured parts and manually updating listings. It became hard to keep everything organized and up to date. Besides, the company needed a fast product import from ASAP Network. To continue growing, they needed a more flexible, automated platform to handle all this.

Solution: Moving to X-Cart

In June 2024, the company made the decision to switch platforms. But they weren’t just looking for a standard solution. They needed a platform that could handle everything and deliver the best experience for their customers. 

Lake City Performance found X-Cart through a recommendation. It quickly became clear that the platform had the features they needed. The ability to filter parts by YMM was exactly what their old platform lacked. X-Cart could also easily manage both custom and third-party products. Plus, it offered a native integration with ASAP Network for automated stock and pricing updates.

The Lake City Performance team was very involved in the setup process. They worked closely with our team, testing features, providing feedback, and asking for tweaks. The X-Cart support team made sure everything was in place. Despite a few challenges along the way, the site went live a few months later with the ability to search for parts by YMM, import products quickly, and manage inventory hands-free.

Growing the Business: Launching Custom Truck X

After successfully launching their first X-Cart website, the Lake City Performance team didn’t stop there. In January 2024, they launched a new website: Custom Truck X, focused on the custom truck market.

The new online store targeted a completely different audience – truck enthusiasts looking to modify and upgrade their vehicles. They wanted the new site to be as efficient as their first one but with one key addition: Keystone Automotive integration. The integration was perfect for automating inventory and order management.

Switching to X-Cart has already proven to be the right decision for Lake City Performance. With both sites up and running, they’ve seen improvements in their operations:

  • 100% automated stock and pricing
  • 70% less time spent on catalog management
  • 30% fewer returns

The integration with Keystone Automotive Operations and custom tools have helped improve operations even further. The team now has more time to focus on growing the business.

I’ve been with the platform for almost a year now, and I must say that the increased communication has led to better customer service. The updates and multi-integrations are becoming more refined, and I’m excited to see what 2025 holds.

I’m also looking forward to seeing Dix join the platform soon. Overall, I’m loving the platform more and more each day.
